Aligning career pathways and strategy in a French technology company
A roughly 30-person open-source technology company in Lyon wanted employees to see a future for themselves without losing the autonomy, pay transparency, knowledge sharing, and technical mastery that made the organization distinctive. A standard career ladder could have answered the surface request while leaving the larger alignment question untouched.
Project snapshot: Open-source technology company · Lyon, France · Approximately 30 employees · 14 stakeholder interviews · Graduate consulting team.
The situation
Employees wanted clearer ways to grow. At the same time, client demands could pull teams into reactive work, and the organization valued freedom and technical depth. Career development could not be designed in isolation from strategy, rewards, communication, mentorship, and the way work was assigned.
What we examined
Our team interviewed 14 people across leadership, HR, business development, engineering leadership, expert engineering, and R&D. We also reviewed internal materials and used culture, systems, and cross-cultural lenses to examine how the parts connected. The question became: what would make growth more legible here without importing a structure that worked against this organization's strengths?
The work
We brought the different perspectives into a shared picture of the organization. Rather than recommending a generic corporate ladder, we developed options that connected career development to an open-source-led vision and strategy, business priorities, recognition, mentorship, knowledge sharing, and a clearer communication cadence.
What the work produced
The engagement reframed career pathways as an organizational alignment challenge and gave leaders practical options for more clarity and “freedom within constraints.” The recommendations were designed to protect autonomy while helping people understand how to grow.
