The Challenge
Kitware Europe, a roughly 30-person open-source technology company, wanted to create meaningful career pathways without losing the autonomy, pay transparency, knowledge-sharing, and technical mastery that made its culture work. Employees valued freedom, but they also wanted greater clarity about growth. At the same time, client demands could pull teams into reactive work, making a standalone career ladder unlikely to solve the deeper issue.
The Approach
As part of a graduate consulting team, I led stakeholder inquiry across the organization. We interviewed 14 people spanning leadership, HR, business development, engineering leadership, expert engineers, and R&D roles; reviewed internal materials; and used culture, systems, and cross-cultural lenses to understand how career development connected to strategy, communication, rewards, skills, mentorship, and daily work.
The goal was not to import a generic corporate ladder. It was to identify practical options that fit a small, collaborative technical organization and build from the strengths already present.
The Outcome
The work reframed career pathways as an organizational alignment challenge, not an HR program in isolation. Recommendations included co-creating an open-source-led vision and strategy, connecting growth and recognition to business priorities, strengthening mentorship and knowledge sharing, and establishing a clearer communication cadence.
Leaders left with practical options for creating more clarity and “freedom within constraints” while protecting the autonomy and technical culture employees valued.
